clutch conversion

Hello all. I have been trying to adjust the clutch on a 8e with a 3 speed box . Its in a James Capt trials (started as a road bike) . as far as I know the box is a standard road spec . Its got a 18 teeth engine sprocket , a smaller final drive sprocket 12 teeth I think and a 60 teeth rear sprocket .All in all the gearing is good for me , pulls well in first even with me on it. I just cant seem to get the clutch right . Over tight and it will slip when trying to kick it over then slacken it off a bit and it wont disengage the drive totally when stopping . I did fit new corks and use transmission fluid in the chain case as part of the engine referb, just not sure what to try next . This is the only 3 speed box I own, so no expert by any means. Is it worth going for a 9e clutch conversion? and is it worth the money? or is there a simple fix I am missing?

The springs should be tightened fully in for the clutch to be working correctly
Second point the 9E clutch conversion is well worth the money, you will need a 9mm spacer between inner and outer case, and you need to have the 8E clutch sprocket grafted on the 9E clutch to keep the gearing the same as the 9E clutch standard has 38 Teeth and the 8E one has 52
